What is the equivalent for the Human Hive of producing 40 pounds of honey in the bee hive?

That is the question that I have been inquiring into through the lenses of bio-psycho-cultural-social-mimicry.

In the generative seed bed of my recent visit to San Francisco, glimpses of the ingredients for producing “Honey” in our Human Hive  Honey have emerged. It has to do with the conjunction of Passion, Priority, Purpose and Prosperity.

I have learned that it is the symbiotic relationship of the Bee Hive’s survival (or thrival) through Pollination of Plant Life that meets their need to survive and thrive. Bee Hives can “measure” their success through the production of 40 pounds of honey per year. This symbiotic relationship generates enough Energy (aka Prosperity) to not only fulfil their Purpose but to create renewable energy sources for next year.

In the Human Hive – our thriving arises from feeling fully alive – this Passion is expressed as Joy. Our great Purpose arises from the fulfilment of Caring Service to the world’s Priorities or Needs. This is just as much a symbiotic relationship with Gaia, as the bees have with her plants. What is more, it generates the same kind of Energy (which we call Prosperity) that rewards us for acting from Joy and creates renewable Energy to continue to meet Gaia’s bio-psycho-cultural-social Needs on an ongoing cycle.

It seems to me these ingredients and the recipe for making Honey in the Human Hive are fractal – that is they occur at every level of  scale in the Human Hive (individual, family, organization, neighbourhood, city).

It is the fundamental energy equation of the Master Code:

  • To Care for Ourselves (through Passion/Joy)
  • To Care for Others (in living our Purpose in service to Priorities/Needs)
  • To Care for this Place (as a natural result of Prosperity)
  • To Care for this Planet (as we align the Prosperity engine around Gaia’s wellbeing Needs)

Is this too simple?? Maybe just a BFO (blinding flash of the obvious)? Maybe just another step along the path for Human Hives to achieve the double sustainability system that the honey bee hives have created in their service to Gaia?

Systems thinking is fundamental to understanding systems. So to understand systems, let’s start with exploring, what are systems? (1)

Systems are evolutionary structures. They are characterized by boundaries that contain system elements. Those elements have evolved across deep time, from the Big Bang until now. The basic evolutionary strata that we can point to on our planet can be classified as A – B – C (2).  Explaining this backwards …

C is for Cosmosphere – containing Universe, Earth and Matter . We study this with Astronomy, Cosmology, Math, Physics, Chemistry, Geology, Hydrology, Meterology

B is for Biological Systems – containing the living environment and life. We study these with Microbiology, Biology, Botany, Zoology

A is for Anthropocentric Systems – or human systems. We study these with Psychology, Sociology, Anthropology, etc.

As humans we are the most complex systems and we not only depend on all the ABC systems but we ARE those systems. We are in effect Awake Bhangara-dancing Cosmic-dust.

An interesting characteristic of systems, is when you combine two different systems a surprising result can happen that is not necessarily evident from looking at the two original systems separately. For instance if you look at Hydrogen and Oxygen as two separate elements, you would not predict that combining them as H2O would produce water – with qualities that neither Hydrogen nor Oxygen possess on their own. ( We call this propensity of systems for unexpected outcomes – emergence.)

The B & A Systems contain the living systems. They are wholes that not only have boundaries, but the elements they contain co-exist within the boundary symbiotically – that is the existence of each element is dependent on the co-existence  and adaptability with other elements.

Systems are considered alive if they can do three things. They …

  1. Can sustain themselves.
  2. Connect with their environment (or adapt).
  3. Reproduce.

When we consider how all these A-B-C systems have evolved together we can see that they make the world sustainable – as we know and need it to be.  Geology, Energy, Water, Climate, Food, Bio-genetic Ecology and Human Systems are all necessary to sustain our life and all other life on the planet.

And when we consider how these systems impact on one another we can see the major Threats that our global systems face today. Because human systems have become so successful, we are impacting on Ecology, Food Systems, Climate, Water, Energy and Geology in ways that are eroding these system as non-renewable resources or if they are renewable living systems, we are eroding their capacity to adapt and regenerate themselves.

Living systems evolve in complex hierarchies – which means as they evolve, they become more complex as they contain more and more systems.

Basic systems start with atoms, that make up molecules, that make up cells, that make up organelles, that make up organs, that make up organ systems, that make up bodies, that make up ecologies.

As a whole living system, the human body-mind is the system we are most familiar with.

But even our individual human systems belong to larger human systems: like families, teams, organizations, neighbourhoods, communities and cities.

Interestingly each of these systems is made up of other systems and we say they exist at different scales – that is they retain similar patterns, but each system is larger than the ones that make it up. And the larger it is the greater is its sphere of influence. The concept of scale lets us zoom in and zoom out to see systems with the same patterns at different magnifications and how they impact themselves, each other and their place on this planet.

My great interest is in the most complex human system that we have yet created – the city – because it contains all these systems co-existing in dynamic relationship. I call it the human hive.

In fact I believe we are in an era when even cities are being superseded by yet a larger system – that I call the planet of cities.

In human systems we need to consider not only what makes up our bodies physically – but also what makes up our minds consciously – and how we relate to others in group cultural systems and to the environmental and built systems.

So this brings us back to Systems Thinking. When we can SEE systems – i.e. recognize a whole with a boundary containing elements – we are starting to think in the basics of systems thinking. When we can see how different systems are interconnected, we are progressing our systems thinking to a more complex level. When we use our consciousness to design NEW systems we are demonstrating our evolutionary human capacity to use emergence and adapt through being innovative and creative.

As we design new systems, we eventually produce systems of systems – like say controlling water, by carrying it in water vessels, then irrigation channels, then viaducts, then water canals and locks; then building reservoirs and dams; and then creating plumbing systems; and- dare I say it? – bottling water.

But the challenge of systems thinking is not just to see one system in isolation of other systems – but to see the whole trajectory of ABC systems as an evolutionary supra-system. Then our thinking must consider the consequences of our innovations, designs and creations. True systems thinking embraces our responsibility for initiating change that impacts all earth systems – taking responsibility not only for our intended consequences – but the unintended ones.

One of the great values of Systems Thinking is that it is critical to being able to shift our perspectives so we can be effective change agents in the world. Systems Thinking enables and supports us to see (and respect) ourselves as whole living systems, in relationship to other whole living systems, within the larger context of environmental systems and ultimately the earth as a whole planetary system.

Thinking in systems impacts how we can shift perspectives and thus how we are able to adapt and innovate, design and lead and grow and expand our capacity for caring for the living systems we are, that we relate to and that we co-create.

This is fundamental to what I call the Master Code of the Human Hive: Take care of yourself, Take care of each other, Take care of this place … so that we can take care of this planet.

Assumptions in the city arise not only from the four voices of the city – but from the worldviews being expressed in those voices.

Worldviews emerge from the beliefs of what is important around here and how those values are translated by the city’s voices.

In the most basic ego-centric way, assumptions are implicit – how do I access the basics of life (food, shelter, clothing)? how do I fit into my family? how am I earn my living (or not)?

When these needs are met, more complex ethno-centric assumptions build upon them – what language do we use to communicate within our groups or clans (the one from our home country, our special dialect or the one(s) we learn in school)? how does our group or neighbourhood relate to other groups or neighbourhoods (in being entitled to schooling or healthcare) ? how do we practise and express our spiritual and religious assumptions? who are our leaders and who are the authorities we follow?

Smaller cities have traditionally been able to coalesce around shared ethno-centric assumptions.

But as a city grows in size, the multiplicity of ethno-centric assumptions can make the Tower of Babel seem like an apt metaphor for the mixture of voices and clashes of worldviews that vie for air-space and audience.

Large cities that mature create a city-centric worldview that embraces the multiple ethno-centric and ego-centric assumptions into a coherent perspective of how the city can be governed for the greatest benefit of all.  With a city-centric worldview we can make decisions about the infrastructure that supports Citi-Zens’ daily life; the relationships that Civil Society can bridge between ethno-centric groups; the resources needed for thriving Business; and the governance that City Hall, Education and Healthcare institutions require to coordinate city-centric functions.

The most mature cities go beyond even a city-centric set of assumptions and realize that they are part of a Planet of Cities – that their exchange of resources and commerce depends on assumptions about planetary economy; that their exchange of ideas produces assumptions contributing to planetary generativity; that their demands on the environment require assumptions about evolution, sustainability and resilience; and that their cultural embrace of the shared story about their city on the planet, emerges a world-centric set of assumptions that aligns ego-ethno-city-world-centric assumptions and connects cities together as a Planetary System of Cities.

How can we apply Integral City theory or frameworks to my city? This is a question I am often asked.

Integral City Evolutionary Intel

At the What Next Integral Conference, Roger Walsh offered some helpful suggestions for applying Integral Theory in general.  These are also a useful approach to engaging Integral City practices.

1. Step 1 is to offer an Integral Analysis of the situation and/or city. This may involve a completely private analysis that helps you move to each of the next steps. It challenges the analyst to observe with all five senses and to use the four Integral City maps to notice what there is to notice.

2. Step 2 is to use the analysis from Step 1 to identify the assumptions that are in operation. An example of this kind of analysis is to notice what voice(s) your city inquiries are coming from – the City-zen? Civil Society? City Management? Business? What is important to these voices? What worldviews are they expressing?

3.  Step 3 is to provide (integrally informed) information that can help make better sense of the city. You can help identify: What values are important around here? What is working? What is not working? What could work better? And then your challenge is to facilitate the theming and relationships amongst the answers.

4. Step 4 invites you to subtly shift the perspective of the voices. An appreciative question can often enable a re-frame of the view of a situation from me-centric to other-centric. For example, to shift the perspective of environmentalists vs business owners we might want to listen to the stories people share in response to this question: “Tell me about a time when you were positively impacted by a business in your neighbourhood?” When stories are shared, perspectives start to expand as more partial frames are brought in, to complete a wider, more whole picture.

5. Step 5 opens the space, to offer a vision of possibilities. This step occurs when you have earned enough credibility through walking through the other four steps, that you can create the conditions for all the voices of the city to speak to a desired future. A desired future with support from as many stakeholders as possible gains the momentum that arises from shared beliefs.

Following the 5 Steps sounds logical. Seems simple. But each step requires the practise of seeing the world through compassionate lenses that grow ever wider and deeper with each new step taken. And navigating this practise grows and evolves the practitioner’s capacity for implementing Integral City approaches every step of the way.

Navigating intelligence monitors and discloses the wellbeing or general condition of the city.

Many city information officers are now developing versions of vital signs monitor for monitoring and reporting the health of the city. From an eco-regional perspective the indicators should track what Jared Diamond noted every society must pay attention to for long-term survival:

  • Climate change
  • Environmental health of the eco-region
  • The city’s responses to environmental problems
  • Positive economic relationships with other cities and/or eco-regions
  • Incongruent neighbouring cities and/or eco-regions

Vital Signs Monitors become Integrally (IVSM) framed when they serve as community indices to measure the quality of overall health and wellbeing.  This becomes owned by the whole community when community partners (like the education institutions, health care systems, justice system, economy, recreation facilities, city hall)  contribute core data so that a composite picture of the whole community emerges from the integral map.

As a result, each community partner has a stake in the success of the IVSM and together the community of partners gains insights how their interconnections contribute to the wellbeing of the whole city.

Health emerges because the structures we have created sustain us through relatively stable times and life conditions. When these structures have built-in flexibility they are also resilient and create the conditions for an energetic city.

This means that my bio-physical self can respond to the changes in my environment and access to energy, including other people in it. Thus the cycles of that affect me as a living system – accessing resources for nourishment, sustaining life through connecting with my environment and reproducing the evolutionary impulse of our species – continue to occur despite the challenges of change that surround me.

The complex adaptive capacities of my genes, brain and body are the amazing legacy of all my relations who have gone before me. Developing a healthy body/brain can be considered my responsibility to contribute to a healthy city.  Such personal practise on energy management is an act of leadership, modelling an organic paradigm of health that contributes to resilient healthcare systems, in service to the whole population of the city.

Three simple rules for practising Integral City Outer Intelligences for a fully energized city are:

  • Manage personal energy.
  • Seek bio-physical wellbeing for self and others.
  • Nurture healthy leaders.

The four quadrant perspectival map of reality (bio-psycho-cultural-social) can be shape-shifted into a nested holarchy of city holons.

This scalar fractal map shows the relationship amongst the micro, meso and macro human systems at multiple levels of scale from the individual to the family/group, organization, sector, community, city, eco-region and the world. Integral intelligence looks at the city, as a whole system, in the context of its eco-region. So we can see cities in their natural environment (whether that be mountain, sea, prairie, desert, lakeland or any of the other 12 geographies of the world). As Jared Diamond reminds us, human systems must pay attention to their climate, geography and natural ecology in order to make sustainable decisions for survival and connecting with other cities in economic, social, cultural or environmental exchange.

Cities must also develop resilience against attacks from internal invaders (like conflicting values systems) and external predators (like hostile economies that extract financial, human or natural resources without replacing them in a reciprocal exchange). An Integral City is dynamic, adaptive and responsive to both its internal life conditions and external life conditions. The holarchy of nested human systems can be used as mindfulness lenses to help us differentiate perspectives that remind us about different views and different scales. They show us another way that the fractal and holonic existences of human systems and sub-systems interact with one another. When the holarchical map is combined with the four quadrant Integral map of the city, they offer a new organizing principle to interpret information from Global Information Systems (GIS) maps.

An Integral City goes beyond the sustainability of the human systems which it contains and actually adds value to the bio-region in which it is located and/or to the bio-regions to which it is connected. Ultimately this means that an Integral City would be governed by its capacity to develop, maintain and regenerate life-giving resources. Such a city’s health would be measured in the context of the bio-region’s health and the planet’s health.

The Integral maps give us insight into the vibrancy of wholeness of the city and help us to detect when that wholeness is  disconnected and out of synch. They help us understand how the city as a whole functions internally, while seeing the commonalities in the patterns of human systems that link them externally to other cities facing the same affronts to their integralness and thus their capacity for integration and integrity. This map gives us a way to live into the maxim (oft repeated by Meg Wheatley): “If you want to improve the health of a system, connect it to more of itself”.

Emergent Intelligence in the city enables survival, adaptation and regeneration of the whole human system.  Last week I was exploring how designers apply Emergent Intelligence in Arnhem, NL working with Alliander and Freedom Lab to explore Energetic City 2050.

Over the next six months, three teams are exploring how people in the city could generate their own power. Each with their own manifestos, and with a diversity of approaches, Innergy, Markt and Netwerk will explore energy, regenerativity and energetics apparently from all four quadrants of the Integral City.

As designers, in the Human Hive, I am curious to see how they will explore regeneration as it occurs through biological reproduction and inner renewal, shared learning and teaching and coaching others in roles, competencies and capacities? Will self-organizing energy production enable new forms of renewal as the city, like all living systems, will develop new cyclical habits that enable the accumulation, exploitation, distribution and redeployment of resources (the four stages of resilience identified by Gunderson and Holling et al)?

While Arnhem is set in the verdant food production area of eastern Netherlands, by shifting energy sources, how will emergence (a characteristic of living systems), arise from the resonance and coherence of the city system with its agricultural environment? How will the teams design resonance to emerge as the new city systems align externally to the city’s environment? Will they find new ways for the city to literally resonate with its surroundings? With the imaginations of artists, engineers, architects, social workers and IT designers, I am anticipating some surprising emergences and coherences will arise from the realignment of all the elements of the city system so that energy can be optimized. And when both resonance and coherence become synchronized what new capacities may emerge in the city system?

I am excited to see what new capacities for sustainability may emerge as a newly energized city invents new ways to embrace order, strategic planning, caring and sharing and systemizing.

This Experiment is an Inspiring Route to Liberating City Design! Before I left the first (of four) Energetic City 2050 Intensive, I could see the teams were already operating as if the city was not a system of parts, but a whole system of the human species (essentially an ecology of whole-parts or holons). Thus as they explored designs for a system of wholes, the city’s holarchy of  communities, organizations, groups, families and individuals and the built environment were going to open up to whole new potentials.

Kudos to the imaginations behind this daring experiment (Karin Rikkers of Alliander, and Alex VanOost especially) – it opens the way for  the healthy functioning of all the holons in one city and demonstrates how emergence can be a whole new learning methodology for other cities to practise.

Emergent Intelligence is the intelligence that drives resilience. This gives the city the qualities of aliveness: it not only survives, but it adapts and regenerates. This intelligence enables the city to emerge as the  bio-psycho-cultural-social behaviors, intentions, relationships and systems of its citizens interact with the environment they co-create as well as the eco-regional environment the city is situated in.

Emergence, like resilience is a phenomenon of complex adaptive systems. If the city were a bee hive,  we could easily see that the hive adapts through differentiation and integration for the purpose of achieving a hive survival goal – to produce the 40 pounds of honey per year that the hive needs to survive. In the bee hive differentiation exists in the definition of work roles that enable the hive to respond to life conditions. These roles are exhibited by its conformity enforcers (who do most of the work), diversity generators (who generate innovation options), resource allocators (who reward performance towards goal achievement), inner judges (who act as a hive mind to integrate all the roles) and intergroup tournaments (where competing hives ensure that the best local practices become species sustainability practices) . These five roles enable resilience because by optimizing the access to energy resources and the use of that energy for food production and infrastructure, they ensure individual survival, organizational sustainability and species resilience.

When we look at the Human Hive it appears that all these roles are in operation, but the key ingredient that is missing at this stage of city evolution is the agreement and focus on the city’s purpose – which would enable the achievement of a goal. Without that purpose, the goal is absent that clarifies why and how people manifest matter, energy and information for food production, infrastructure development and cultural vibrancy.

The question we must ask ourselves in order to mature our species is “what is the equivalent for the Human Hive of the Bee Hive’s 40 pounds of honey”? Perhaps we will be “coerced” into discovering a whole ecology of city purposes by the global crises that face us now? Only by purposefully working together will we solve the great challenges (aka wars) of climate, governance, technology developments and worldviews.

Could it be that we are witnessing an inflection point in the global awareness and embrace of sustainability?

Sean Esborn-Hargens one of the leaders at the forefront of developing the whole field of Integral Ecology  engages the nested voices of Self, Other and the World in ways that are shifting the whole understanding of ecology. Like Brian Eddy who has mapped the Integral Ecological model of the lithosphere, hydrosphere, atmosphere, biosphere and anthroposphere, Sean has been convening conversations with multiple ecological personas in complex cultural and systems environments.

While Sean and Brian are the natural children of the pioneers who opened the paths of the first Earth Day (42 years ago) what other evidence of ecospheric change can we notice on the eve of Rio+20?

Much to my astonishment I listened to CEO’s (and/or their consultants) of the Fortune 100 talk about their sustainability strategies at the Fortune Green Brainstorm earlier this week.

I heard that Coca Cola had invested $1 billion dollars in the mountain farmers of Tanzania so that they could steward the forests in the mountains to protect the hydrological cycle that produces the water that is 98% of the input for Coca Cola’s product.

I heard that Wal-Mart had changed its fleet of trucks to fuel-efficient hybrid 18 wheelers and was using bio-fuel from the cooking fats produced by their restaurants.

I heard that New York City had negotiated a $1 billion deal with the Catskill farmers to preserve the quality of its water sources – rather than spend $6 billion on a new water management plant.

What is happening out there? Is it possible that the Fortune 100 has discovered that when Mother Nature is no longer a ”free” resource, corporations start measuring success in more accountable and transparent ways? Are they realizing for corporate success if not survival they must quantify their external costs as internal costs in order to manage future risks throughout their supply chains? Are the supply chains being drawn into a collaboration not only with the F100 but with related Governments and Civil Society??? Could it be that the circle of care is actually widening because the economies of corporations, cities and nations are waking up to the sensitivity of ecosystems?

When Jared Diamond points out that China has lost 1/3 of its agricultural productivity by destroying its earthworms … and Pavan Sukhdev observes that the cost of manual pollination vs bee pollination is an impressive $7 billion a year (not to mention the $90+ billion value of the agricultural product dependent on it)… and Unilever announces that it is no longer working towards or reporting quarterly results because it is contrary to their commitment to long-term sustainability… I think we have to admit that something is happening.

Sukhdev says the process of changing attitudes to sustainability in corporations (and their leaders) happens through 4 stages:

  1. Discovery – wake up to the reality that Nature is not “free” but a responsibility of all
  2. Measurement/Quantification – include the costs that have been excluded as commons so we can avoid the tragedy of the commons
  3. Management/Disclosure - share the cost of using the commons and how much investment is required to replenish and restore it
  4. Adoption/Influence/Action – develop strategies, impact spheres of influence and take action that is aligned with sustainable practice

It is timely to observe, how these stages lead to activating the three principles for honouring the ecosphere of our cities and eco-regions, set out in Integral City: Meshworking Evolutionary Intelligences for the Human Hive:

1. Honor the climate and geography of your city.

2. Steward the environment.

3. Add value to the earth space.

I think the F100 commitment to green change has created the first trickles of a multi-sector groundswell. My optimism is encouraged!! Happy Earth Day 2012!!
